08.05 Agile Projection: How a 10-Person Small Team Wins Its First Battle Through Agile Tailoring

Governance metadata | Owner: Head of Research | Last reviewed: 2026-10-22 | Next review: 2027-01-31

Case positioning: big-company methodology is not an excuse for bureaucracy. A 10-person team with a budget of <¥1 million can also complete the full chain from product definition to launch by applying 01.06 Agile Tailoring Handbook's iron triangle + three-gate model.
Note: This case is a methodology projection example. All figures in this document form a self-consistent worked example and do not represent actual sales results or company data (budget/sales/BOM are all projection assumptions; actual data is to be backfilled).

1. Team and Product Definition

Team: 10 people (a 3-person iron triangle for core decisions, the remaining 7 in R&D / supply chain / content)

Product: outdoor portable power station Station Go

  • MSRP USD 249 (upper-middle of the USD 199~299 range)
  • Target market: US Amazon + independent-site pre-sales

2. Iron Triangle Division of Responsibilities (see 01.06 Agile Tailoring Handbook §1)

Iron triangle roleCombined responsibilitiesCorresponding big-company role
① Commercial commander-in-chiefStrategy + market research + channel development + financial risk controlGTM lead + finance BP
② Head of hardware deliveryProduct definition + R&D + tooling / mold opening + supply chain / complianceProduct manager + R&D + SCM
③ Growth leadContent and brand + growth paid media + seed user operations + data analysisMarketing + sales + customer service

Interlocking triangle loop:
① ◄══ align on the commercial floor and gross margin ══► ②
② ◄══ supply selling-point specs and test units ══► ③
③ ◄══ feed in conversion data and real VOC ══► ①

3. Execution Record of the Three Make-or-Break Gates

1. Gate 1: Commit the Money — Product Definition (Minimal GR1)

A 30-minute meeting with the 3-person iron triangle plus an external advisor in attendance:

Check itemResult
Is the TAM/SAM/SOM worth doing?US outdoor portable power grows 18% per year, TAM ~USD 300 million
Does the P&L show per-unit gross margin ≥50%?52% ✓
Is the kill line <50% breached? Not triggered

2. Gate 2: Tooling and Order Lock (Minimal GR2)

Check itemResult
Is the BOM over 15%?BOM USD 55 = 22% of MSRP, not over
Are first-order pre-sale deposits in place for 500~1000 units?Independent-site pre-sales locked 800 units of deposits

3. Gate 3: Launch Release (Minimal GR3)

Check itemResult
Have ≥15 creators signed for sample units?18 signed for, 12 have already published content
Are ≥500 first-order units in stock in the warehouse?FBA sellable 620 units ✓

4. Quick Unit Economics

Sample data:

Line itemScenario A: baseline optimistic (7.5% tariff)Scenario B: higher tariff (25.0% tariff)Basis and calculation notes
Recommended retail price (MSRP)USD 249.00USD 249.00Positioning for a minimal small-team portable power station
BOM hardware costUSD 55.00USD 55.0022.1% of MSRP (minimalist integration design)
Import tariffUSD 4.73 (7.5%)USD 15.75 (25.0%)Taxable base of ex-factory FOB USD 63.00
Total landed cost (Landed)USD 72.43USD 83.45FOB USD 63 + tariff + ocean LCL USD 4.70
Amazon commission (15%)USD 37.35USD 37.3515% × MSRP (standard platform take rate)
FBA last-mile fulfillment and deliveryUSD 10.00USD 10.00Standard delivery fee for battery-equipped special items
Per-unit gross profit and gross marginUSD 129.22 (51.9%)USD 118.20 (47.5%)Gross margin after landed cost, commission, and FBA

🔴 Traffic light / dual-scenario tariff warning: the table above contrasts List 4A (7.5% optimistic scenario) with List 3 (25.0% realistic high tariff) and the way the two squeeze per-unit gross profit. Thanks to its minimalist BOM advantage, a small or mid-size team can still hold a 47.5% gross margin under a 25% tariff; if an extreme rate of 40%+ arrives later, it can reduce the SKU and pivot to Europe and Japan to hedge (note: BOM USD 55 is a minimalist lightweight projection example, given only to demonstrate the formula and decision logic; real mass production must use the supplier's engineering quote). For the complete quick P&L worksheet, see 07.06 Single-SKU Full-Lifecycle P&L Financial Model.

First batch of 800 units × per-unit gross profit USD 129.22 ≈ USD 103,376; after tooling + certification + first-batch materials ≈ RMB 800,000 (within the <RMB 1 million budget), the cash-flow safety cushion reaches 6 months.

5. Putting the Five Iron Rules into Practice

  1. Pre-sell before tooling: only release the tooling PO after the independent-site pre-order has collected deposits for 800 units
  2. Only three tools: 07.06 Single-SKU Full-Lifecycle P&L Financial Model + 01.12 GTM End-to-End Milestone Gantt Chart and 56-Item Work Panel + 03.05 Rolling 8-Week PSI Production–Sales Balance Sheet
  3. Strictly hold the cash-flow safety cushion: monthly fixed spend ¥80,000 × 6 = ¥480,000 kept on hand
  4. Stocking must account for 45 days of ocean freight + 14 days of platform payment = a 59-day cash cycle
  5. Choose only one channel at launch: break through at a single point with Amazon FBA, no multi-channel spreading

6. Pitfall Post-Mortem Review

  1. Certification underestimated by 2 weeks: FCC Part 15B actually took longer than expected → next time start at T-4 months instead of T-3 months
  2. Only 5 KOL sample units were shipped: at least 15 are needed to guarantee content output → next time follow the GR3 standard of ≥15 creators
  3. The exchange rate was not locked: a 2% RMB appreciation ate ¥16,000 of profit → next time use a forward contract to lock the rate

Execution Checklist

The following are self-check items for landing the key actions in this chapter. Check the box after execution and note the owner and completion date.

  • [ ] Iron-triangle split traceable: each of the three holds one A, mapped to the 01.06 tailoring principles, with no one holding two
  • [ ] All three gates kept: kickoff, tooling lock and launch go-live all held, each with a veto record
  • [ ] Unit economics complete: BOM, assembly, freight, duty, platform fee, marketing and RMA — all seven
  • [ ] Five rules each verified: every rule has concrete evidence from this case, not a restatement
  • [ ] Pitfalls are real: deviations that actually occurred (time, cost, quality), not a general caution list
  • [ ] Projection disclaimer present: opening states this is a self-consistent worked example, not a real campaign report
