01.06 Agile Tailoring: A Lightweight Operating Handbook for Teams of 10–50 People

Core insight: The value of a methodology lies in "winning battles," not in "manufacturing process bureaucracy." For small and mid-sized hardware teams of 10~50 people, or overseas-expansion startup teams, the large-company IPMS/IPD system must be aggressively tailored — keep the core life-or-death gates, merge communication roles, and advance at speed on a minimal iron-triangle structure.

1. Organizational Tailoring: Compressing the "6 Statutory Roles" into a "3-Person Agile Iron Triangle"

Large companies divide work finely, with a dedicated department behind every role. Small and mid-sized teams have limited resources, so the closed loop of the 10 professional work streams is usually covered by 3 core generalists who each wear several hats:

【3-Person Agile Iron Triangle for Small and Mid-Sized Teams (Iron Triangle)】

 ① Commercial Command Lead (PMM / GTM Lead)
    Covers in one person: strategy + market research + channel development + finance and risk control
 ② Hardware Delivery Owner (Product & Engineering Lead)
    Covers in one person: product definition + hardware R&D + tooling / mold opening + supply chain / compliance
 ③ Growth Operator (Growth Lead)
    Covers in one person: content and brand + growth paid media + seed user operations + data analysis

  Triangle interlocking loop:
 ① ◄══ Aligns commercial red lines and gross margin ══► ②
 ② ◄══ Provides selling-point parameters and tested samples ══► ③
 ③ ◄══ Feeds conversion data and real VOC ══► ①

Macro scan and charter BP (GR1)A / RC (assess technical feasibility)C (provide competitor data and traffic cost)The operator steers; if gross margin misses the bar, the project is not chartered

2. Process Gate Tailoring: Condensing the "Five Formal Review Meetings" into "Three Life-or-Death Blockers"

A small or mid-sized team cannot afford a heavyweight review committee, so it is recommended to merge the 5 gates (GR1~GR5) into 3 non-negotiable physical life-or-death blockers, with all remaining routine collaboration folded into the 30-minute agile stand-up every Monday:

【Full 5-Gate Sequence of a Large Company】➔ GR1 (charter) ──➔ GR2 (lock orders) ──➔ GR3 (readiness) ──➔ GR4 (operations) ──➔ GR5 (market exit)
                                                                       │                                 │                                 │
                                                                       ▼                                 ▼                                 ▼

                                                         (GR1 minimal case) (GR2 irreversible mold) (GR3 full in-stock readiness)

2. Minimal Operating Standard for the Three Life-or-Death Blockers

Blocker 1: charter kick-off meeting
(maps to large-company GR1)
Concept validation complete (T-6M)The 3-person iron triangle1. Model whether TAM/SAM/SOM is worth doing;
2. Use 07.06 Full Product Lifecycle P&L Financial Model to check whether unit gross margin is ≥60%;
3. Decide whether the launch channel is crowdfunding or Amazon.
Projects whose modeled gross margin is < 50% and that cannot be brought down through design cost reduction are strictly not chartered. (Note: the healthy direct-sales line for a large company is ≥60%, see 01.07 GR1 Commercial Charter Gate; small and mid-sized teams have limited resources, so 50% is relaxed as the life-or-death admission line)
Blocker 2: tooling and order-lock meeting
(maps to large-company GR2)
DVT prototype complete (T-4M)The 3-person iron triangle1. The DFM review of the structural drawings finds no defects;
2. BOM cost is locked within the target red line;
3. Crowdfunding or DTC-site pre-orders have already locked the first batch of break-even orders.
If no recovery path for the mold cost is in place, or the BOM overruns by more than 15%, tooling is strictly forbidden.
Blocker 3: market-entry go meeting
(maps to large-company GR3)
Bulk goods received into the warehouse (T-1W)The 3-person iron triangle1. Target-country certification (FCC/CE) is in hand;
2. In-stock units are in FBA/overseas warehouses and shown as available;
3. At least 15 bloggers have signed for their samples and confirmed content output in launch week.
If certification has not passed, or in-stock goods are not actually received, large-scale public-domain promotion is strictly forbidden.

3. Five Field-Proven Rules for Lightweight Operation in Small and Mid-Sized Teams

  1. Pre-sell before tooling (geek / innovation categories):

    • Startup teams fear most that the mold is opened and stock is prepared but cannot be sold. Geek-category products must secure Kickstarter crowdfunding or DTC-site Pre-Order deposits for 500~1000 units of real paid commitments before the tooling and bulk-material POs are issued.
  2. Refuse to blanket every channel; break through one needle-sharp channel:

    • When resources are scarce, never run a DTC site, Amazon, offline KA, and TikTok at the same time. Concentrate 80% of your ammunition on breaking through with a single Amazon hero Listing or a Shopify single-product landing page, go deep first and let it spill over afterwards.
  3. Reduce the toolset to "three core sheets":

  4. Everyone doubles as frontline customer service and faces the real bad reviews:

    • In the 3 months before the product's first sale, the PMM, product manager, and growth owner must take turns manning the customer service console (Zendesk / Amazon Buyer Messages), sensing user return pain points first-hand and driving agile OTA fixes.
  5. Hold the cash-flow safety buffer (a full 6-month lifeline):

    • Stock-up must account for 45 days of ocean freight and the platform's 14-day payment terms, and the standing cash in the account must be able to carry the turnover of two batches of in-transit inventory; running a full warehouse on leverage is strictly forbidden.

Execution Checklist

The following are the self-check items for the key actions in this chapter; tick them off after execution and note the owner and completion date.

  • [ ] Roles compressed to three: each member of the iron triangle has one clear A, with no one holding two A's
  • [ ] Review meetings cut from five to three: kickoff, tooling lock, and launch go-live are kept; the rest are merged or dropped
  • [ ] Only three core sheets kept: stop maintaining five or six parallel trackers
  • [ ] All five rules checked: each has a concrete action in this team, not a restatement of principle
  • [ ] No life-or-death gate removed: GR1/GR2/GR3 veto items are untouched even when trimming for speed
  • [ ] No conflict with 01.07~01.11: the mapping between trimmed and full gates is documented
