01.07 GR1 Gate: Commercial Charter and Feasibility Insight Decision Flow

Governance metadata | Owner: GTM Operator | Last reviewed: 2026-10-22 | Next review: 2027-01-31

GR1 is the "birth certificate" of a hardware project. The core standard for the GTM committee to pass GR1: airtight logic, controllable cost, a clear profit model, and irreplaceable commercial competitiveness.

NPI terminology mapping: GR1 maps to CDCP (Concept Decision Check Point) and DR1 (Architecture Review) in Apple's NPI system, driven jointly by EPM (Engineering Project Manager) and PMM (Product Marketing Manager). See 01.04 IPD+IPMS Dual-Wheel Interlocking Master Model.

1. Macro and Category Opportunity Scan (PEST, TAM/SAM/SOM Modeling)

1. PEST Macro-Scan Framework for Hardware Overseas Expansion

DimensionCore scan pointsTypical cases and pitfall guide for hardware overseas expansion
P PoliticalTrade tariff barriers, geopolitical bans (e.g. NDAA / FCC drone bans), data security legislationFCC restrictions on specific Chinese communications / security hardware in the US, 301 tariff list surcharges
E EconomicTarget-country inflation, household disposable income, exchange rate volatility, ocean container freight trendsExchange rate volatility hits gross margin directly; ocean freight rising from USD 2000 to USD 8000 eats more than 10% of net profit
S SocioculturalLiving environment (detached house vs apartment), consumer culture (geek DIY vs minimalist plug-and-play)Detached homes with lawns drive the boom in lawn mowers and pool cleaners; compact layouts in Japan and Korea favor lightweight, small devices
T TechnologicalMaturity of key components, on-device deployment of large AI models, cost-reduction inflection pointsSolid-state LiDAR cost declines bring robot vacuums into the mainstream price band; AI image recognition becomes standard in security and birding hardware

2. TAM / SAM / SOM Three-Tier Market Sizing Model

  • TAM (Total Addressable Market) = total population / number of households in the target market × category penetration rate × industry average selling price (ASP)
  • SAM (Serviceable Addressable Market, also called Serviceable Available Market) = TAM × share of the target price band × coverage of the target sales channels (e.g. the share of online e-commerce)
  • SOM (Serviceable Obtainable Market) = SAM × target market share goal (e.g. taking a top 5% BSR share of the niche category in year one)

💡 The example figures in this section come from the full projection chain for the geek-category AstroNext USD 399 smart astronomical telescope; see 08.02 Geek Category AstroNext Telescope Projection for details.
Field example (using the USD 399 smart astronomical telescope in the US market):

  • TAM: about 5 million US outdoor astronomy enthusiasts × 20% annual hardware replacement rate × industry ASP USD 400 = USD 400 million/year.
  • SAM: smart all-in-one portable positioning (30% of the total market) × online e-commerce channel (60%) = USD 72 million/year.
  • SOM (year-one target): capturing a 15% share in the smart portable niche = USD 10.8 million (about 27,000 units/year).

3. Data-Source Playbook for the Three TAM Variables and BSR Capture Method

This playbook turns the three "data capture" actions in the TAM formula into specific tools and owners, so that nothing is assumed out of thin air at charter time.

TAM variableRecommended data sources and capture methodOwnerUpdate frequency and cross-validation
Total population / households in the target marketUS Census.gov (households) / Statista "Households by type" / EU Eurostat; for China, the National Bureau of Statistics yearbookMarket ResearchCaptured once at charter time and frozen 7 days before the GR1 review; cross-validated against Statista CAGR
Category penetration rateStatista "Penetration rate" category reports + brokerage research (Morgan Stanley / QYResearch) + back-solved from the number of live Amazon listings in the category (Helium 10 Cerebro keyword coverage)Market ResearchTake the mean of the Statista and Helium 10 sources; when the two differ by more than 30%, calibrate with on-the-ground channel interviews
Industry average selling price (ASP)Helium 10 / Jungle Scout "category ASP" + Keepa price-band distribution + Amazon BSR Top 100 average price sampling (excluding abnormally low-price white labels)GTM Operator + channel salesRefreshed monthly; at the GR1 lock, the trailing 30-day weighted average price governs

BSR (Best Seller Rank) standard capture actions (aligned with 02.06 Competitor Continuous Monitoring Radar):

  1. Tools: Helium 10 Cerebro / Jungle Scout Product Database / Keepa historical BSR curves (Helium 10 preferred, sharing the same data source as the 08.02 Geek Category AstroNext Telescope Projection).
  2. Definition: capture the BSR ranks of the category Top 100 + Keepa estimated monthly sales (Units Sold/month), remove inflated entries from gifts or merged variants, and convert to monthly sales by taking the trailing 30-day weighted average daily sales ×30; at GR1 charter time, the average monthly sales of the Top 3 competitors, 3,500 units/month, is used as the baseline input for ScompS_{comp} in the 03.04 New Product First-Batch Order-Lock Calculator.
  3. Owner: Market Research performs the primary capture and the GTM Operator reviews it; Helium 10 / Keepa screenshots are filed in the GR1 review materials.

Note: Helium 10 and Statista are both industry-standard tool examples; use whichever data source is accessible in the current year when capturing data. Critical assumptions (penetration rate, ASP) must disclose the single-source deviation band in the GR1 materials so that the Finance BP can run sensitivity recalculations.

2. Competitor Benchmark Panorama and VOC Negative-Review Mining

1. Competitor Benchmark Comparison Matrix

Lock in the Top 3 core competitors and benchmark them across five dimensions: recommended selling price, BSR rank, core hardware specs, user rating, and BOM cost:

2. Five-Layer Root-Cause Attribution Method for VOC (Voice of the Customer) Negative Reviews (100% Closed Loop)

Collect the 1~3 star negative reviews of competitors from Amazon, Reddit, and YouTube comment sections, and attribute them completely across the following five layers:

  • Hardware quality defects (28%): the focus knob is too tight for night-time outdoor use and focusing is difficult ➔ define the new product's differentiation: one-touch automatic star focus (Auto-Focus).
  • Software interaction defects (22%): the App's Bluetooth connection drops frequently and network setup fails ➔ define the new product's differentiation: in-house dual-band Wi-Fi direct connection.
  • Packaging and accessory defects (18%): the bundled tripod is too light and shakes badly in the wind ➔ define the new product's differentiation: standard thickened carbon-fiber tripod and hook.
  • Expectation gap (15%): heavy noise in the shadows of the finished image ➔ define the new product's differentiation: in-house AI multi-frame multi-exposure automatic stacking noise-reduction algorithm.
  • Other sporadic issues (17%): logistics damage, slow customer service response, and other after-sales problems ➔ optimize the shock-resistant packaging liner and the localized customer service system.
    (Total: 28% + 22% + 18% + 15% + 17% = 100%)

3. User Persona and End-to-End Journey Map (Customer Journey Map)

  • Persona codename: "Tech-Savvy Dad (Tech-Savvy Dad)"
  • Demographic: male, aged 30~45, living in a detached home in a European or US suburb, annual household income of USD 100k+.
  • Psychographic: loves outdoor camping, enjoys explaining astronomy and technology to his children, seeks the sense of achievement from enthusiast-grade gear and parent-child interaction.
  • Behavior: always watches in-depth long-form YouTube reviews before buying, and is active on relevant Reddit boards.

2. End-to-End User Journey Map (Journey Map · using the AstroNext USD 399 smart astronomical telescope as the example)

Based on the persona above, break the user journey from "first hearing about it" to "repeat purchase and referral" into five stages, marking the real touchpoints, emotional inflection points, and our interventions for each segment, as the input for defining selling points and channel battlegrounds at GR1 charter time:

Journey stageUser touchpoints (real battlegrounds)Emotion / pain pointOur actionMeasurement metric
① Awareness and desire10~15 minute in-depth YouTube reviews, Reddit r/telescopes discussion threads, tech media PR (The Verge / CNET)Curious but skeptical: "Can a beginner really photograph the stars?"Run hardcore comparative reviews and KOL hands-on seeding, plus CES innovation award exposure (example / projection, not a real award), and plant the "3-minute automatic imaging" memory hookReview completion rate, brand search volume, CPM
② Research and comparisonReddit comparison threads, Amazon product comparison page, competitor Celestron detail page, 02.05 Competitor Battlecard One-Pager Template attack and defense talk tracksTorn: "Which is better value — aperture, price, or an old brand?"Output VOC negative-review comparisons, explain the specs (aperture ≠ image sharpness), and steer users toward our strong dimensionsAdd-to-cart rate, time on the comparison page, inquiry volume
③ Conversion and orderKickstarter campaign page, Shopify official DTC site, Amazon official flagship storeOne step from buying but afraid of choosing wrong and of having no after-sales recourseUSD 50 launch discount + free deep-sky filter bundle, 30-day worry-free returns, 2-year nationwide warrantyConversion rate CVR (>18%), CAC, first-order average order value
④ Unboxing and setupQR code inside the package, phone App rapid network-setup guide, welcome email (EDM)Excited but afraid of complexity and of it gathering dust5-minute automatic-imaging guide, welcome flow that reduces complaints, first-day activation incentiveFirst-day activation rate (≥85%), first-week return rate (<2%)
⑤ Loyalty and repeat purchaseOfficial Discord community, in-App accessory recommendations, monthly astrophotography contestDriven by a sense of achievement, wanting to advance and gain social recognitionHigh-margin accessory cross-sell, KOC co-creation incentives, UGC sample-image contest for referral growthAccessory cross-purchase rate (≥25%), monthly UGC output volume, referral rate (≥12%)

Note: the measurement thresholds in the table above align with the stage North Stars of 06.04 User Operations: accessory cross-sell repurchase, email automation, and geek communities. Touchpoints must be recalibrated on a rolling basis against actual channel data, so that nothing is assumed out of thin air at charter time.

4. GR1 Commercial Charter Criteria Review Checklist

When the GTM committee approves the GR1 Business Case, it must verify the following admission checklist item by item:

  • [ ] Market size has been modeled: the data sources for target-market TAM/SAM/SOM are reliable, and the year-one SOM goal matches the team's resources.

  • [ ] The gross margin red line is met: calculated at the target selling price and estimated BOM, the single-product gross margin is recommended to meet the healthy overseas threshold (hardware sold direct is usually recommended at ≥60%, distributed channels at ≥50%).

  • [ ] A differentiated killer selling point holds up: at least 1~2 overwhelming advantages (Killer Feature) are distilled from competitor VOC negative reviews.

  • [ ] Compliance and patent risk has been screened: a first-round patent FTO (freedom-to-operate) search for the target markets is complete, with no major infringement barrier. FTO owner: the product manager leads, with legal / external patent counsel executing the search; the toolchain is in 07.03 Smart Hardware Patent Strategy and FTO §4 FTO Search; the formal report is filed before GR2.

  • [ ] The core supply chain is feasible: alternative suppliers have been identified for long-lead-time key components, and the estimated lead time is within a controllable range.

  • [ ] Finance and every business representative have signed off: the GTM Operator, product manager, supply chain, and Finance BP jointly sign the letter of intent to charter.

1. GR1 Quantitative Go / No-Go Exit Thresholds (TAM deviation ±20% red line)

Review dimensionGo thresholdNo-Go interception thresholdModeling basis

Gross margin red lineDirect-sales gross margin ≥60% (distribution ≥50%) and net margin ≥15%Gross margin <50% or net margin <10%Landed-cost basis per 07.06 Full Product Lifecycle P&L Financial Model
FTO riskNo blocking valid patent, or a workaround / invalidity path already existsA blocking patent exists with no viable workaround (see the "requires a license" branch of the decision tree in 07.03 Smart Hardware Patent Strategy and FTO §3)The FTO report conclusion governs

Execution discipline: the moment any No-Go threshold is triggered, release is suspended and the §2 Rework path is taken; when the TAM deviation exceeds 20%, a third data source (brokerage research or channel interviews) must be added, recalculated, and re-reviewed.

2. Rework / Fallback Path When GR1 Is Not Passed

GR1 review conclusion
├─ Go (all thresholds passed)──➔ Proceed to GR2 strategy formulation and tooling order lock
├─ Conditional Go (TAM deviation 15%~20% or margin on the edge)──➔ Add data / cut BOM within 2 weeks and re-review; tooling and long-lead-time material POs are frozen in the meantime
└─ No-Go (any hard threshold missed)
├─ Market size does not hold (pessimistic SOM < BEP)──➔ Fall back to §3 "Five Looks, Three Decisions" of the [01.04 IPD+IPMS Dual-Wheel Interlocking Master Model](/en/01-control/01-04-ipd-ipms) to reselect the niche battlefield, or shrink the scope to the niche market and recompute TAM
├─ Gross margin misses the bar──➔ Launch VAVE pre-cost-reduction (aligned with the cost levers in §1 of [01.11 GR5 End-of-Life Gate](/en/01-control/01-11-gr5)) or reprice (see [02.02 Pricing Strategy Methodology](/en/02-product/02-02-pricing)); submit a revised P&L for re-review within 14 days
└─ FTO high risk──➔ Execute the workaround / invalidity / license negotiation per the decision tree in §3 of [07.03 Smart Hardware Patent Strategy and FTO](/en/07-finance/07-03-ip-fto); if it is not closed before GR2, the project is frozen

5. Operator Field Combat: GR1 Commercial Charter Single-Veto Red Line Checklist (Veto Checklist)

To prevent a project from burying fatal hazards at the very start through "optimistic self-congratulation," the GTM Operator and the review committee hold the following four single-veto powers (Veto Rights) at the GR1 stage; if any one of them misses the bar, signing off on the charter is strictly forbidden:

  • [ ] Dual blind circuit-breaker on BOM and single-board area: the estimated whole-unit hardware BOM cost is strictly forbidden from exceeding 30.0% of the target MSRP (this is the ceiling circuit-breaker for the concept charter stage; once tooling begins, it must further converge to the 26%~28% mass-production control band locked at the 01.08 GR2 Gate), and the estimated PCB footprint on a single board is strictly forbidden from exceeding 85.0% of the enclosure stack-up height/width thresholds; any overrun must trigger brutal de-scoping of the lowest-ranked functions — see 02.01 Demand Insight: TAM_SAM_SOM Sizing and Must-Have Demand Validation.

  • [ ] Rigid accrual of a 5% invisible risk reserve: when computing the single-product P&L, MSRP's 4.0% ~ 5.0% must be deducted in advance as a reserve against port congestion, over-length warehousing, and FX gains and losses; after the deduction, the expected full-lifecycle net margin must be ≥ 10.0% — see 07.06 Full Product Lifecycle P&L Financial Model.

  • [ ] 3~5 year EOL manufacturer commitment for core controller chips: core chips such as the main SoC and MCU must obtain a manufacturer-stamped 3~5 year longevity supply commitment (Longevity Commitment), and the lead time is strictly forbidden from exceeding 16 weeks.

  • [ ] FTO freedom-to-operate global search clearance: complete an FTO search of core appearance and operating principles for the target overseas regions (US / EU / Japan), screen out overlapping patents held by NPE patent trolls in Texas, and establish a non-infringement technical dossier — see 07.03 Intellectual Property: Smart Hardware Patent FTO Searches, Section 337 Defense, and Portfolio Strategy.
