01.13 GTM Full-Cycle Unified KPI Comprehensive Monitoring Dashboard
Governance metadata | Owner: GTM Operator | Last reviewed: 2026-10-22 | Next review: 2027-01-31
Tool positioning: unifies the core metrics of marketing, channels, R&D, after-sales, and finance unit economics, ending the cross-department data silos where "the same name means different things." Every business line aligns its operating floor on the same basis, and a rigid production-sales circuit-breaker mechanism interlocked with CAC spikes and return rates is embedded.
1. Quick Start
Reuse this dashboard in a Feishu multi-dimensional table (Base):
- Import the matching CSV template
templates/01_GTM_56_Task_Pano_Gantt.csvtogether with the metric set in this chapter; - Set up traffic-light conditional formatting on the fields (🟢 on target, 🟡 warning, 🔴 severe deviation);
- Project it full screen at the 09:30 Monday-morning S&OP production-sales joint meeting to drive cross-department correction.
2. North Star Metrics (North Star Metrics)

| Blended CAC payback period (Blended CAC Payback) | (hardware loss + service acquisition CAC) / monthly subscription net contribution (including the combined marketing and acquisition basis, aligned with the main worked example of 8.5 months in 02.03) | ≤6~9 months | >12 months |
7. Rigid Production-Sales Circuit Breaker System: Two-Factor Emergency Brake SOP for CAC Spikes and Excess Return Rates
The most brutal way for a hardware company to die is not "unsold products," but "buying traffic at high cost on one side, drowning in returns on the other, while the supply chain in the back keeps the production line running at full throttle."

Freeze 50% of media spend 48h on-site at the RMA warehouse Emergency freeze on the next reorder
Never burn cash to chase GMV Hunt down hardware/software defects Stop bad inventory snowballing1. Dynamic Traffic-Light Decision Matrix
| Status level | Trigger condition (mandatorily aligned with the 00.02 Core Metric Definition Dictionary and the 06.01 Unboxing Return-Prevention SOP) | Business impact verdict | Response action and command authority |
|---|---|---|---|
| 🟢 Green (healthy) | CAC ≤14.0% MSRP (≤15.2% of net revenue), full-cycle return rate ≤5.0% (first-week unboxing return rate ≤2.0%), DOS within 45~75 days | Sound operations; all metrics inside the expected range | The supply chain pulls the line and schedules production normally per the established rolling plan |
| 🟡 Yellow (warning) | 14.0% < CAC ≤ 20.0% MSRP, or the full-cycle return rate is between 5.0%~8.0% (first-week unboxing return rate between 2.0%~5.0%) | A local link is under stress; conversion efficiency or delivery experience is impaired | Convene a dedicated review meeting; optimize ad audience targeting and the unboxing guidance |
| 🔴 Red (Level-1 circuit breaker) | CAC breaks through 25.0% MSRP and the full-cycle return rate exceeds 8.0% for two consecutive weeks (or the first-week unboxing return rate spikes through 5.0%) | Unit economics go bankrupt — the more you sell, the more you lose | The rigid circuit breaker is triggered automatically, and the GTM Operator takes over supreme command |
2. Three-Step Execution SOP for the Level-1 Rigid Circuit Breaker (Emergency Brake)
Market side (stop the bleeding immediately):
- Immediately cut or pause the advertising budget on broad-match channels (a reduction of ≥50%), keeping only high-precision brand-term search defense;
- No business unit is allowed to add loss-making spend on its own to chase paper GMV.
Quality and R&D side (48-hour sealed investigation):
The quality engineering director and the core software architect must be on site at the local overseas RMA reverse-testing warehouse within 48 hours;
Pull the test logs and customer complaint records (VOC) of the most recent 100 returned units:
- If it is a software / pairing / UI usability issue: urgently release a hotfix OTA patch within 72 hours, and push an illustrated tutorial pop-up in the customer service backend;
- If it is a fatal hardware design defect (such as a seized motor or a chip shutting down from overheating): start a physical recall assessment and freeze the shipped in-transit inventory.
Supply chain side (freeze reorders and material stock-up):
- The supply chain planning manager immediately issues a production suspension instruction to the contract manufacturer and cancels the next batch of raw material purchases;
- Re-run the 03.04 First-Order Quantity Three-Factor Calculator and the 03.05 Rolling 8-Week PSI Production-Sales Balance Sheet, and reset the production line according to the corrected sell-through rate.
8. S&OP Joint Decision Mechanism and Single-Veto Power (Veto Power)
At the S&OP (Sales and Operations Planning) joint decision meeting held every Monday morning, a "key-role single-veto system" is enforced:
- CFO financial single-veto power: if a single product's contribution margin is negative over the last 30 days and cannot turn positive through cost reduction within the next 60 days, the CFO has the power to terminate the product's incremental marketing budget with a single veto;
- Quality Director single-veto power: if the sampling critical defect rate at the factory exceeds AQL 0.25%, or the return rate in overseas markets breaks through 10%, the Quality Director has the power to block the bulk shipment out of the container and the shelving of the inbound goods with a single veto;
- GTM Operator arbitration mechanism: when the sales team (demanding more volume and stock-up) conflicts with the planning team (worried about overstock and slow-moving goods), the DOS dynamic index and cash-flow carrying capacity of this dashboard are the sole basis for the final adjudication.
9. Full-Chain 56-Metric Category Quick-Reference Table

Return-rate threshold tiers (disambiguation): >8.0% is the business / production-sales circuit-breaker line, triggering a Level-1 joint investigation and a spend-stop review; >10.0% is the quality single-veto line, where the Quality Director blocks the container exit and shelving. The 8.0%~10.0% band is adjudicated by the GTM Operator after convening a dedicated review, and must not be released directly.
Execution Checklist
[ ] Metric definitions aligned with 00.02: numerator, denominator, time window and whether returns are included — all four confirmed
[ ] Data source assigned: every metric has a single owner and a single system of record; no parallel definitions
[ ] Thresholds calibrated by category: the defaults here are not used as an industry benchmark
[ ] Two-factor circuit breaker configured: CAC surge and return-rate breach trigger automatically
[ ] 8.0% / 10.0% return-rate tiers clarified: business trip line vs quality veto are two separate lines
[ ] Monthly review scheduled: S&OP joint meeting records any use of veto power
[ ] Anomalies attributed: every breached metric has a root cause and a closure plan, not just a number
