05.05 Promo Campaigns: Full-Cycle Operating SOP for the World's Top Mega-Promos

Governance metadata | Owner: Head of Sales | Last reviewed: 2026-10-22 | Next review: 2027-01-31

Core principle: Prime Day and Black Friday/Cyber Monday together contribute 25%~40% of a consumer-electronics brand's annual volume; it is the only battlefield where "one week can take out a quarter." A mega-promo is not a sales promotion; it is a 9-week joint operation (supply-chain stock-up and order scheduling kick off at T-9 weeks, and the cross-functional battle-readiness board rolls out in full at T-8 weeks). This document provides the full-cycle SOP from reverse-planned stock-up to post-event post-mortem review, with the execution worksheet provided by 05.18 Global 8-Week Reverse-Planning Battle Board for Mega-Promos.

1. Annual Mega-Promo Calendar and Resource Allocation Matrix

Promo eventTimingMain battlefieldTraffic multiplier (high-ASP reference)Resource shareCampaign role
Prime DayJulyAmazon exclusive3~6×30%The largest incremental window of the first half
Prime Big Deal DaysOctoberAmazon2~4×10%Q4 warm-up + pull-forward inventory digestion
Black Friday/Cyber Monday (BFCM)Late NovemberAll channels (Amazon + DTC site + KA)4~8×40%The annual decider and the main profit engine of the year
Double 11 / Double 12November~DecemberShopee / Lazada / TikTok Shop (Southeast Asia)3~5×15%The annual peak in emerging markets
CES / IFA show periodsJanuary / SeptemberOffline + PR— (awareness-driven)5%Brand momentum building, priming the next year's mega-promos

The iron rule of resource allocation: more than 50% of the annual marketing budget must be pushed into Q4; during normal periods (non-promo months) only the baseline traffic footprint is maintained, to avoid "every month looks like a mega-promo, and then the mega-promos have no ammunition left".

2. The T-9 Week Reverse-Planned Stock-Up Model (AstroNext Worked Example)

【Three-Step Mega-Promo Stock-Up Formula】
① Target weekly promo sales S = baseline daily sales × traffic multiplier × 7
② Sellable inventory requirement = S × safety factor 1.3
③ Net replenishment = requirement − current available inventory − in-transit inventory

AstroNext Black Friday worked example:

  • Baseline daily sales = 40 units/day (the median of the 250~380 weekly sales in the 03.05 Rolling 8-Week PSI Supply-Demand Balance Sheet case)
  • Black Friday traffic multiplier = 5× (a deliberately conservative mid-point of the 4~8× experiential range for high-ASP categories)
  • ① S = 40 × 5 × 7 = 1,400 units
  • ② Stock-up requirement = 1,400 × 1.3 ≈ 1,800 sellable units

💡 The example figures in this section come from the complete projection chain for the geek-category AstroNext USD 399 smart astrophotography telescope; see 08.02 Geek Category AstroNext Telescope Projection.

  • ③ Net replenishment = 1,800 − available now 500 − in transit 300 = 1,000 units

Back-calculated order deadlines:

Shipping modeFirst-mile lead timeCost per unitLatest order point
Ocean FCL35~45 daysUSD 3~5W-9 weeks (63 days before Black Friday)
Ocean express25~32 daysUSD 5~7W-6 weeks
Air-freight fallback5~8 daysUSD 8~12W-3 weeks (decision point, see 01.10 GR4 Launch Operations Gate air/ocean ladder)

Two rigid prerequisites:

  • The FBA promo inbound deadline is usually W-2 weeks (per the official announcement for that year); sellable inventory before the inbound cutoff must be ≥ stock-up requirement × 80%, otherwise proactively downgrade the Deal scale to preserve eligibility;
  • Ocean shipments of lithium-battery products must have their shipping documents (UN38.3/SDS) re-verified per the 07.02 compliance requirements: US/EU/Japan wireless compliance (FCC_CE_TELEC) and EPR recycling must be re-verified, so that a customs-clearance blockage does not eat the entire reverse-planned chain.

3. Deal Submission System: LD / BD / DOTD Windows and Eligibility Thresholds

Deal typeFull nameDisplay durationSubmission windowFee band per deal (2026 estimate)Hard eligibility thresholds
LDLighting Deal flash sale4~12 hoursSelf-service in the backend; slots are tight during promos2026 peak (Prime Day / BFCM): upfront USD 100/deal + a variable fee (1% of sales value, capped at USD 5,000); early-bird submission (BD/LD filed before 4/30) takes off USD 50. Off-peak: USD 70/day + 1% of sales value (capped at USD 2K)Star rating ≥3.5; FBA inventory depth met
BDBest Deal flash sale (adjustable from 1~14 days)1~14 daysFormal submission at T-6~T-8 weeks2026 peak: upfront USD 100/deal + a variable fee (capped at USD 5,000); early-bird takes off USD 50. Off-peak: USD 70/day + 1% of sales valueStar rating ≥3.5; promo price at least ≥15% below the lowest price of the last 30 days; FBA inventory received
PEDPrime Exclusive Discount member-exclusive discountThe full promo periodSelf-service in the backend, filed together with BD2026: upfront USD 100/deal + a variable fee of 1.5% (capped at USD 5,000) (changed from free/USD 50 to a fee plus a variable fee starting 2025-06)Prime member strike-through price display; discount ≥20% and better than the lowest price of the last 30 days
DOTDDeals of the Day single-day golden slotSame dayInvitation only / coordinated through the Vendor managerHighest tier (per that year's backend quote)A head-brand slot that requires platform-side relationships

🔴 RAG / fee timeliness (P0 correction): on 2025-06-02 Amazon changed off-peak Deals from a flat fee to a performance-based structure; in March 2026 (Prime Day 2026) it moved further to a unified structure of "upfront USD 100/deal + a variable fee (capped at USD 5,000)", with PED adding a 1.5% variable fee and early-bird submission (BD/LD before 4/30) taking off USD 50. The table above is a 2026 estimate/illustration; fees float year over year and vary widely by site and event, so before every submission you must rely on the live fee table in Seller Central (Seller Central → Advertising → Deal fees).

Note: fees and thresholds float year over year; defer to that year's Seller Central announcement. The table above is a 2026 estimate/illustration, not the old pre-2025-06 fee schedule.

1. Mega-Promo Floor-Price Formula (The Financial Red Line Before Submission)

【Mega-Promo Floor-Price Calculation】(AstroNext Black Friday example)
Deal price = MSRP × (1 − 25% discount) = USD 399 × 0.75 = USD 299.25
  − Platform commission (15% × deal price):            −USD 44.89
  − Landed cost:                                      −USD 137.00
  − Last-mile FBA fulfillment and delivery:           −USD 18.50
  − Promo-exclusive ACOS acquisition budget (20%):    −USD 59.85
  = Net profit per unit before interest and tax: USD 39.01 (margin 13.0%)

Red line: the modeled net margin of any Deal submission price must not fall below 10% — below the red line, downgrade the Deal tier or switch the filing to PED (the low-fee type, USD 100/deal at peak); never run a loss-making flash sale just to chase volume.

🔴 RAG / platform fee warning: the "platform commission 15%", "FBA USD 18.50", and "Landed Cost USD 137" figures above are AstroNext case example values (2026 estimates). Amazon commission rates float by category (roughly 8%~45%), and FBA fees are tiered by size, weight, and season; the duty inside the landed cost is calculated at an optimistic List 4A 7.5% (in reality most cases are List 3 = 25% + IEEPA +10% + fentanyl +20%, so you must check the HTS tables; see 07.06 Single-SKU Full-Lifecycle P&L Financial Model / 08.02 Geek Category AstroNext Telescope Projection RAG). Run the actual calculation against that year's Seller Central Fee Preview.

Preconditions for the floor-price formula (red-team review conclusion)

  • The formula uses ACOS 20% as the planning baseline; if actual ACOS rises to 50%, per-unit profit turns negative (−USD 50.76, −17.0% margin), in which case drop the Deal or downgrade to the low-fee PED slot (USD 100/session at peak) instead of absorbing the loss;
  • Relation to the 01.13 circuit-breaker: 01.13 sets "<18% mature / <30% new-product ramp / >30% circuit-breaker". A 20% promo ACOS sits inside the new-product ramp band and is acceptable, but at ACOS 30% per-unit EBIT is only +USD 9.09 (3.0%), already near the 10% net-margin redline — so the usable promo ACOS band is 20%~30%, not 50%. The 50% figure only illustrates worst-case loss and must not be treated as a tolerance target;
  • RMA is budgeted at 3%, but the post-promo return peak can actually reach 8%~15% (the ≤3% target in Section 6 is an after-the-fact control value), so high-return categories should reserve an extra 5~8 percentage points in the floor price;
  • The safety factor of 1.3 applies to mature products with stable baseline sales; for a new product's first promo, raise it to 1.5~2.0 and offset forecast risk with pre-order deposits;
  • Post-mortem tuning must work in both directions: sell-through <85% → lower the safety factor; losing BSR because of an early stockout → raise the safety factor (the original rule only covered the over-stock scenario).

Qualification-building actions (start 60 days in advance):

  • [ ] Stop aggressive discounting 30 days before the promo — the system records price history and will directly judge the price a "false promotional price", costing you submission eligibility

  • [ ] Maintain the rating at ≥4.3 (aligned with the 01.10 GR4 Launch Operations Gate go/no-go red line), and do not submit during a cluster of negative reviews

  • [ ] The Listing has no stockout history (stockout history affects Deal recommendation weighting)

4. Price Discipline: Coupling the Mega-Promo Price Architecture with MAP

Promo discounts and the channel price-control system (for the general MAP floor and the breach-accountability rules, see 05.04 Global Channel Governance and MAP Price Control; this document covers only the promo-specific exemption window) must be aligned in advance, otherwise on promo day your own people will fight each other:

  • Direct-sales exemption window: during the promo, the brand website and Amazon direct channels may temporarily dip to 80% of MSRP (for the general MAP floor, see 05.04 Global Channel Governance and MAP Price Control; this section covers only the promo exemption window), but internal approval is required and the window must be time-boxed;
  • Distributor synchronization obligation: the exemption decision must be communicated in writing to all authorized distributors at least T-3 weeks ahead, with equivalent promotional price-difference protection — otherwise the passively undercutting distributor triggers MAP breach accountability (rules in 05.04 Global Channel Governance and MAP Price Control), and its rebate eligibility is docked (risk of the Base Rebate 2% being zeroed out);
  • Restoration mechanism: prices across all channels are reset on T+1 after the promo ends, preventing the "promo price" from settling into a new price anchor.

Real-time inventory-level monitoring and replenishment decisions are covered in the Runbook in the next section.

5. Mega-Promo Day Runbook (T-Day Execution Manual)

Ad placement capture:

  • Raise CPC bids by 2~3× to capture the Top-of-Search golden slot; raise budgets to 3~5 times the daily baseline and tilt them by dayparting toward the local evening peak
  • Relax the ACOS tolerance line to <50% (during a promo you are buying rank and Review growth, not same-event profit; the definition aligns with the tiered model in 05.01 Online Global Channels in Practice)
  • SD retargeting: fixed bids on competitor ASINs plus audiences that browsed without buying in the last 90 days

Three-wave off-site traffic: Email/social teaser 1 hour before launch → Deal aggregators (Slickdeals and similar) plus creator unboxings concentrated on the launch morning → an 8 PM "final hours" top-up push

Four metrics on the hourly monitoring dashboard: days of sellable stock remaining (DOS), conversion rate CVR, ACOS, and BSR movement

  • Stockout warning line = 20% of the day's projected sales: the moment it is crossed, raise bids to harvest the remaining traffic and pin the website redirect module to the top (linked to DTC store inventory)

Hourly correction tree:

  • Case A: orders spike too fast and inventory drawdown exceeds 80% ➔ moderately lower the bid premium, extend the flash-sale display window, and lock in an air-freight replenishment batch at the same time;
  • Case B: orders are flat and the Trending chart is missed ➔ check whether the Buy Box has been hijacked, and immediately cut the price by 5% or post an extra promo thread on an off-site Deal channel (Slickdeals).

Two contingency plans on standby:

  • Stockout plan ➔ pull the ads back to long-tail defensive positions and hand homepage traffic to the DTC store
  • Order-spike plan ➔ lock air-freight capacity that day for W+1 replenishment (the USD 8~12/unit cost is already absorbed by the tolerance built into the safety factor of 1.3)

6. The 72-Hour Post-Promo Catch and Post-Mortem Review

  • Traffic-downturn capture: retain and reuse the SD remarketing audience pools; run dynamic product ads (DPA) to prospects who browsed but did not buy during the promo, with the hook "Missed Black Friday? 48-hour price-match window"; use coupons to clear the remaining inventory tail; and, within compliance limits, systematically solicit Reviews (promo-acquired new customers are the golden window for Review growth)
  • Proactive return interception: 3~7 days after the promo is the return peak; proactively push a "3-minute quick-start video" by email and in-app pop-up, and set up a green replacement channel in customer service, holding the blended return rate below 3% (aligned with the 01.10 GR4 Launch Operations Gate red line)
  • Four post-mortem metrics:
MetricPass criteriaAction if not met
Sell-through rate≥85% (cleared within the stock-up safety factor)Lower the safety factor to 1.2 next time
Promo-period ACOS<30% (up to 50% for approved hero ASINs)Review the bid structure and keyword waste
New-customer share≥40% (the core value of a promo is new-customer acquisition)Rethink the off-site traffic structure
Net BSR changeCategory rank improves and stays in the top 1/2 by W+2Check whether the post-promo catch actions were missing

Review conclusions are written straight back into two places: the 03.05 Rolling 8-Week PSI Supply-Demand Balance Sheet for updated baseline parameters, and the 05.18 Global 8-Week Reverse-Planning Battle Board for Mega-Promos to lock next year's timeline. 9. Veteran Seller's Combat Defenses: "Exact-Hour Lock" During Omnichannel Promo Periods

During global tentpole events such as Prime Day and Black Friday, offline Retail KA buyers often start "Early Black Friday" markdowns on their own, 3~7 days ahead in stores or on their official storefronts, in order to intercept foot traffic. This not only drains the organic traffic the brand accumulated on Amazon over weeks of warm-up but also lets web-wide price crawlers pick up the low price and trigger Amazon's "price-match delisting or Buy Box loss (Buy Box Suppression)".

1. Contractual Lead-Time Lock and Undercut Sanctions

  • Promotional start times aligned to the hour: every channel agreement must mandate: "the start and end times of the promotional events for offline distributors and retail KA joining the promo must match the brand's online official promo exactly, down to the hour (PST time)";
  • Sanctions for starting early: anyone who cuts prices ahead of time without the written authorization of the brand's GTM campaign lead is subject to the rule that "the brand has the right to refuse payment of all MDF marketing subsidies for the current period and to immediately suspend promo stock-up shipments in the system", and any resulting customer complaints are borne in full by the channel.
