01.03 Team Building: GTM Competency Model & Career Promotion Roadmap
Governance metadata | Owner: GTM Operator | Last reviewed: 2026-10-22 | Next review: 2027-01-31
Core insight: GTM is not one person, it is a capability network. This document provides the competency model for GTM roles, the hiring profile, the growth ladder and the training map, turning the "GTM operator" of 01.01 GTM Operator Positioning & RACI Matrix from a job description into a talent system that can be hired, promoted and developed.
1. Conceptual Corrections
- Correction 1: the GTM operator is not an "all-round salesperson". The GTM operator is accountable for commercial results and must span four streams — strategy / supply chain / marketing / sales (see the PCT RACI in 01.01 GTM Operator Positioning & RACI Matrix) — rather than carrying only a sales target.
- Correction 2: a small team does not mean a downgraded one. A team of 10~50 people should cut process, not capabilities (see 01.06 Agile Tailoring Handbook); one person may wear several roles, but no capability item may be missing.
- Correction 3: promotion looks at results and at methodology accumulation. Only people who can win and who can also produce reusable Battlecard / post-mortem templates qualify for promotion (see 02.05 Competitor Battlecard One-Pager Template).
2. Competency Model for GTM Roles
| Role | Core Competencies | Key Outputs |
|---|---|---|
| GTM Operator | Commercial judgement / cross-department collaboration / unit economics | Gate review approval, BEP target met |
| Growth Operator | Ad scaling / funnel / data | ACOS target met, CAC under control |
| Channel Manager | Channel governance / negotiation / MAP | Channel order lock-in, price control compliance |
| Brand Manager | Positioning / content / trade shows | Brand equity, CES/IFA share of voice |
| Sales Enablement | Talk tracks / demo / training | Conversion rate, partner qualification rate |
3. Hiring Profile (Generic Skeleton)
- Hard requirements: understands hardware unit economics (gross margin / CAC / LTV / BEP) and can read the 07.06 Full-Lifecycle SKU P&L Financial Model; has experience collaborating across R&D / supply chain / marketing.
- Soft requirements: data-driven, able to carry commercial results, strong communication and follow-through.
- Red line: use caution with people who only talk about "scaling ad traffic" and know nothing about supply chain or the pitfalls of mass production (see the tooling lock-in risk in 01.08 GR2 Tooling Lock-In Gate).
4. Growth Ladder (Ladder)
L1 Execution ➔ L2 Independent Operator ➔ L3 GTM Operator ➔ L4 Cross-Category Lead ➔ L5 GTM Head
│ │ │ │ │
Do the tasks Own the SKU result Own the gates Combine categories Set strategy & talent
Follow templates Write Battlecards Pass GR2 Build the capability hub Build the organizationPromotion evidence: from L2 onwards, a reusable asset (such as a 02.05 Competitor Battlecard One-Pager Template or a post-mortem template) must be deposited in the repository.
5. Training Map (Curriculum)
[ ] Onboarding: read 01.01 GTM Operator Positioning & RACI Matrix + 01.04 IPD + IPMS Dual-Wheel Interlock Master Model, and understand the five gates and the RACI.
[ ] Specialist tracks: for unit economics read 07.06 Full-Lifecycle SKU P&L Financial Model; for user operations read 06.04 User Operations: Accessory Cross-Repurchase, Email Automation & the Geek Community; for subscriptions read 02.03 Hardware + SaaS Use-Case Subscription Business Model.
[ ] Hands-on: shadow one GR2 tooling lock-in review (see 01.08 GR2 Tooling Lock-In Gate) and independently produce pricing and lock-in recommendations.
[ ] Enablement: produce one sales enablement package (talk tracks / demo / objection handling, see 05.16 Sales Enablement System & Field Methodology).
6. Talent Health Traffic Light (RAG)
| Signal | 🟢 Healthy | 🟡 Watch | 🔴 Danger |
|---|---|---|---|
| Critical role coverage | All 5 types present | 1 type missing | ≥ 2 types missing |
| Unit economics readability rate | 100% | 70%~100% | < 70% |
| Methodology accumulation | Every role has a template | Partial | None |
| Promotion path | A clear ladder | Vague | None |
7. Counter-Examples
- Counter-example A: hiring a "hit-product ad buyer" as the GTM operator; ACOS hit 120% at launch and inventory piled up to 110 days of DOS, and the whole thing blew up because the person did not understand unit economics or supply chain.
- Counter-example B: a small team copying the five-layer headcount structure of a large company, with process outweighing output and the market window missed (it should be tailored — see 01.06 Agile Tailoring Handbook).
